  • 2,500-4,999 units. Custom sizing, branded hardware, and color-matched lining open up without setup premiums. This is where full-program builds live.
  • 5,000-9,999 units. Origin selection starts to really matter. Pakistan or Mozambique routing saves 8-15% versus China routing on landed cost. Custom inner pockets, dual imprints, or hang-tags become free add-ons.
  • 10,000+ units. Air-freight is rarely worth it at this tier unless the event window is tight. Ocean consolidation wins on cost; build a 6-week runway and take the 25-35% savings over mid-tier quantities.

Rule of thumb for a swag program budget: take your event headcount, multiply by 1.15 (for over-runs and spares), then price at the next quantity band up. Running out of bags at an event is far more expensive than over-ordering by 10%.

Imprint methods — which one for which bag

Avoid dye-sublimation on cotton. It simply does not work — sublimation bonds to polyester only. If a vendor quotes dye-sub on a cotton tote, the imprint will wash out within 2-3 cycles.

Embroidery is premium but slow. It adds $0.60-$1.40 per unit and 5-7 days of lead time. Use it for executive-level gifting and retail-positioned programs. For conference giveaways, stick with screen print.

Origin selection: where to manufacture in 2026

Tariff structure in 2026 meaningfully shifts the landed-cost math. Three origins dominate the swag-bag supply chain.

Pakistan. Section 301 duties at 5-8%. Mature cotton supply chain. Best for canvas and cotton builds. DDP landed cost typically 10-20% below China routing for equivalent specs. This is our default for 80% of canvas swag programs.

Mozambique. Duty-free under AGOA. Best for non-woven polypropylene and select polyester builds. For a 5,000-unit non-woven program, Mozambique routing can save $0.18-$0.30 per unit versus China on landed cost alone.

Vietnam. CPTPP benefits at 2-4% duty for polyester and poly-blend lightweight bags. Faster shipping than Pakistan or Mozambique for West Coast ports. Best for short-runway programs that still need origin optimization.

China remains viable for programs where speed dominates cost or where a specific factory relationship produces unique specs. But for commodity canvas, non-woven, and drawstring builds, China is a structurally more expensive origin in 2026.

The program timeline, end to end

A typical custom swag bag program from first brief to delivery runs on this cadence:
